Delivery Framework

Our Four-Phase Delivery Framework

Cambay has refined its delivery methodology over 15 years and 500+ enterprise projects. This is how we consistently deliver on time, on budget and with measurable outcomes.

Phase 1 — Discover & Align

Business challenge definition, stakeholder mapping, current-state assessment, success criteria agreement and initial business case development. Duration: 2–4 weeks.

Phase 2 — Design & Plan

Solution architecture, process design workshops, prototype validation, technical design documentation, project plan, risk register and resource plan. Duration: 2–6 weeks.

Phase 3 — Build & Validate

It means we never start with the technology. We start by understanding the people who will use the system — their roles, working patterns and pain points. Then we design the processes those people need to follow. Only then do we configure the technology to support those designed processes. This sequence is why our user adoption rates consistently exceed 95%.

Change management is a dedicated workstream on every Cambay engagement — not an afterthought. We appoint a Change Lead, develop a stakeholder impact assessment, create a communications plan, identify and train champions in each business function, run role-based training programmes and measure adoption using Microsoft 365 usage analytics and application telemetry post-go-live.

We establish a Steering Committee at the start of every engagement. These are executive-level forums that meet monthly, or more frequently during critical phases. The agenda is structured around outcomes, risks, dependencies and value realisation — not status reports. We provide a pre-read pack 48 hours in advance so decision-making time is spent on judgment, not catching up.

RAID stands for Risks, Assumptions, Issues and Dependencies. Most PMOs maintain a RAID log passively — items are added but rarely actioned. Cambay's RAID governance model assigns a named owner to every item, tracks aging (items overdue for resolution are escalated automatically), requires a mitigation plan for every risk rated medium or above, and is reviewed at every weekly project status call.

Three mechanisms: First, rigorous scope documentation and a formal change control process — any scope addition is assessed for time and cost impact before approval. Second, weekly RAG-rated project status reviews with the project sponsor. Third, a monthly independent project health review by a Cambay delivery leader not on the project — providing an objective second opinion on risks and progress.

We capture CSAT scores at key delivery milestones — end of Discovery, end of each major phase, at go-live and at 90 days post-launch. Our target is a consistently high CSAT of 4.7/5 or above. Results are reviewed by our Delivery Director monthly, and any score below 4.0 triggers an immediate client conversation and remediation plan within 5 business days.

We use a hybrid approach — structured phase gates for key decisions combined with agile sprint-based delivery within each phase. This gives you the predictability of waterfall at the programme level, with the flexibility and early value delivery of agile at the workstream level. We tailor the balance to your organisation's culture and risk tolerance.
